Personalizing leadership development with an on demand AI coach

Making personalized coaching easier to access

Traditional leadership coaching can be valuable, but cost, scheduling, and limited coach availability often restrict access to a small group of senior leaders.

CLOUDSUFI worked with a global enterprise client to develop an AI-powered leadership coaching platform available through voice and text. The experience helps leaders work through challenges, rehearse important conversations, interpret assessment feedback, and create practical development plans. Its initial version was shaped through six development sprints and evaluated by 22 participants during user acceptance testing.

The client wanted to extend leadership support beyond executives without losing the privacy and personal relevance that make coaching useful. The experience also needed to fit the moment. A leader may need help before a difficult conversation, while reviewing an assessment, or when a development goal starts to lose momentum.

That created four practical requirements: provide coaching on demand through voice or text, adapt guidance to leadership competencies and role-specific expectations, create a safe space for reflection and conversation practice, and connect each session to goals, actions, and continued development.

A coaching experience built around the leader

The platform uses probing questions and role-aware guidance to help a user examine a situation instead of simply supplying an answer. Leaders can talk or type, practice a sensitive conversation, and receive feedback in a judgment-free setting.

Coaching can draw on competency frameworks, success profiles, and assessment reports. A session can also produce a development goal or next step, with reminders that help the user return to it later.

“The value of the experience is its availability at the moment a leader needs to think something through, practice the conversation, and decide what to do next.”

CLOUDSUFI led requirements gathering, design sessions, iterative development, weekly demonstrations, feedback incorporation, and user acceptance testing. Six development sprints kept the client close to the work and gave the team regular opportunities to adjust the coaching flow. The scope included goal tracking, engagement dashboards, user administration, analytics, notifications, and nudges — together placing each coaching session within the wider leadership-development program.

Encouraging signals from user acceptance testing

The available UAT material covers 22 participants. It records a recommendation score of 7.8 out of 10, with 86% saying they were likely to use the coach again. Participants rated both voice clarity and comfort sharing thoughts at 4.4 out of 5. Trust in confidentiality and data handling scored 4.1 out of 5. In addition, 75% considered the response time appropriate. These findings describe the UAT group; they do not represent enterprise-wide adoption or production performance.

The feedback also showed how participants used the coach. Seventeen said it helped them examine a challenge, while 15 identified concrete action steps. Ten set or refined goals. Another 10 gained clarity on priorities or decisions, and nine reported deeper self-reflection.

“A useful coaching conversation should leave the leader with clearer thinking and a next step they can act on. That is the behavior this platform is designed to support.”

A foundation for broader leadership support

The platform can extend personalized coaching to more leadership levels. Potential uses include performance conversations, career planning, leadership transitions, and development for frontline or emerging leaders.

The source material also identifies possible future connections to mobile, HR, learning, calendar, and assessment systems. It also notes multilingual support and access to human coaches when appropriate. These items remain part of the roadmap and require confirmation before they are presented as delivered capabilities.
